Stages and owners

6 stages, 19 steps

  1. 1. Look back

    • Score last period's key results
    • Note what helped and what got in the way
    • Review the company or department goals for the coming period
  2. 2. Objectives

    • Draft three objectives at most
    • Write each objective as a qualitative outcome, not a task
    • Check each objective supports a higher-level goal
  3. 3. Key results

    • Write two to four key results for each objective
    • Make each key result a number with a baseline and a target
    • Check each one measures an outcome, not an activity
    • Name an owner for each key result
  4. 4. Align and commit

    • Share the draft with teams you depend on
    • Agree the dependencies and who delivers what
    • Finalise and publish the OKRs where everyone can see them
  5. 5. Check-ins

    • Set a regular check-in, weekly or every two weeks
    • Update each key result's progress and confidence
    • Agree actions for key results that are off track
  6. 6. Score and reflect

    • Score each key result at the end of the period
    • Discuss what drove the results
    • Carry the lessons into the next period's planning

Worked example

What it makes

  1. 1. Look back

Start from what happened last period.

    • Score last period's key results
    • Note what helped and what got in the way
    • Review the company or department goals for the coming period
  2. 2. Objectives

    A few clear, motivating objectives.

    • Draft three objectives at most
    • Write each objective as a qualitative outcome, not a task
    • Check each objective supports a higher-level goal
  3. 3. Key results

Measurable results that show each objective was met.

    • Write two to four key results for each objective
    • Make each key result a number with a baseline and a target
    • Check each one measures an outcome, not an activity
    • Name an owner for each key result
  4. 4. Align and commit

Other teams know, and dependencies are agreed.

    • Share the draft with teams you depend on
    • Agree the dependencies and who delivers what
    • Finalise and publish the OKRs where everyone can see them
  5. 5. Check-ins

Track progress often enough to change course.

    • Set a regular check-in, weekly or every two weeks
    • Update each key result's progress and confidence
    • Agree actions for key results that are off track
  6. 6. Score and reflect

Learn from the period before planning the next one.

    • Score each key result at the end of the period
    • Discuss what drove the results
    • Carry the lessons into the next period's planning

Who it's for

Who uses it

  • Founders

Set company OKRs with a clear process.

  • OKR champions

Help teams write outcomes, not task lists.

Good to know

What to consider

  • This is a step-by-step checklist for setting and running OKRs; record the OKRs themselves where your company tracks goals.
  • Fewer objectives work better: three is a sensible maximum per team.

Questions

About the OKR Planning Checklist

Does it track key result progress?

No. It covers the process: drafting, aligning, check-ins and scoring. Track the numbers in your goals tool or a spreadsheet.

Where do the steps come from?

From a step library written and reviewed by people, not generated per visitor. Pick the stages you need, name an owner for each and add your own steps.
